About Icosa

The shape of looking at a problem from every angle.

Icosa is a UK owned consultancy providing commercial support to public sector organisations. We take our name from the icosahedron: twenty faces, thirty edges, twelve vertices. One solid, and no single angle that tells you everything about it.

What we do

Commercial support, wherever it is needed.

Some clients bring us in for a single tender. Others hand us a function to run. We work at whatever level the problem actually sits, from practitioner support through to board level commercial assurance, and we are equally willing to tell you that a piece of work does not need us at all.

That covers project delivery, spend analysis, interim and fractional leadership, supply chain optimisation and organisational transformation. It is one discipline rather than five products, which is why we would rather understand the problem before proposing anything.

How we got here

Grown by recommendation, not by tender.

Icosa was founded in 2024. Almost all of our work has come from people who have worked with us before, or who heard about us from someone who had.

That shapes how we behave. There is no bid team to feed and no pipeline to defend, so there is no incentive to stretch a piece of work beyond what it needs to be. Engagements tend to start as a conversation about the problem, and the scope follows from that rather than the other way round.

We have grown from three people in December 2025 to twelve, with more joining. Everyone has come in at the senior end, because that is the only way the model works.

The people

Senior people, doing the actual work.

Our team sits at the senior end of the experience curve, with expertise built across the public and private sectors and internationally. The person you meet on the first call is the person who does the work, and there is no layer of juniors learning the trade on your budget.

01

Practitioners, not reviewers

Our people have run procurement and commercial functions, carried the budget and answered for the outcome. That is a different kind of advice from someone who has only assessed one.

02

Half of us have served

Around half the team are veterans or reservists. It shows up as planning discipline, comfort with ambiguity, and a bias towards getting on with the task.

03

Wherever the work is

We are spread across the country and we go to where the work is, rather than expecting you to travel to an office to get value from us.

If that sounds useful, say hello.

Tell us what you are wrestling with. We will tell you honestly whether we can help, and what it would take.
